What bellows actually are
A sterndrive is an engine inside the boat connected to a drive unit outside it, through a hole in the transom. Bellows are the flexible rubber boots that seal that hole while still letting the drive steer and trim.
Most boats have three:
The U-joint bellows — the big one. It seals the gimbal housing where the driveshaft and universal joints pass through. This is the one that matters most, because behind it sits the gimbal bearing and, beyond that, the inside of your boat.
The exhaust bellows — carries exhaust from the engine out through the drive.
The shift cable bellows — seals where the shift cable passes through.
They are rubber, they live underwater and in sunlight, and they are the only thing between the lake and the gimbal housing.
Why they fail
Age, more than use. Rubber perishes on a calendar, not an hour meter. A boat used ten hours a year has bellows the same age as one used two hundred.
Ozone and UV attack them constantly, whether the boat moves or not.
Being left trimmed hard over. Storing a drive fully trimmed up or turned stretches the bellows and holds them stretched for months. It's the single most avoidable cause we see. Store the drive down and centred.
Cracks start where you can't see them — on the underside and in the folds. A bellows that looks fine from a casual glance is frequently split where it's compressed.
What happens when one fails
The sequence is predictable and expensive:
1. Water enters the gimbal housing. No warning, no gauge, no alarm.
2. The gimbal bearing fails. It's a sealed bearing that was never intended to swim. Once corroded it gets noisy — a growl or rumble at speed that changes with steering.
3. The U-joints go. Now the driveshaft is running in a rusted bearing with water on it.
4. Water reaches the bilge. With a failed bellows and a boat sitting low or a rough night at the dock, this is how sterndrive boats sink on their lines. It happens more often than owners realise, and almost never with any warning.
A bellows kit is one of the cheaper jobs on a sterndrive. Everything downstream of it is not.
Signs yours need doing
- Water in the bilge with no obvious source
- A growl or rumble at speed that changes when you turn — classic failing gimbal bearing
- Visible cracks or splits with the drive trimmed up, especially in the folds and underneath
- Grease or oil around the bellows area
- It's been more than the interval since they were last done — which for most boats means "nobody knows," and that's an answer in itself
If you can't remember them being replaced and the boat is more than a few years old, assume they're due.
The job
1. The drive comes off. That's most of the labour, and it's why everything else worth doing gets done at the same time.
2. Old bellows out, gimbal housing inspected. We look at what the water has already done — bearing condition, corrosion, the state of the housing itself.
3. New bellows fitted and sealed properly. Correct adhesive, correct seating, correct clamp positioning. A bellows that isn't seated right leaks from day one and you won't know until the damage is done.
4. Gimbal bearing replaced at the same time in nearly every case — see below.
5. U-joints and shift cable inspected and replaced if they've been in water.
6. Drive refitted and aligned. Alignment is done with the proper tool, not by feel. A drive refitted out of alignment destroys couplers and bearings over the following season.
7. Tested. Sealed, running, checked for leaks and noise.
Why the gimbal bearing goes in at the same time
Same argument as any job where the labour dominates the parts.
The bearing is behind the bellows. Getting to it means removing the drive — which we've already done.
If a bellows failed, the bearing has been wet. Even if it still turns, its life has been shortened, and it will fail at a time of its own choosing.
Doing it later means paying the drive-removal labour twice.
We quote bellows with the gimbal bearing included as standard. If yours is genuinely fine and dry, we'll say so — but on a boat that's here because a bellows failed, it rarely is.
While the drive is off
Cheap now, expensive later:
- U-joints — inspected, replaced if water-damaged
- Shift cable and bellows — adjusted, replaced if perished
- Drive gear oil and seal condition
- Trim cylinders and hoses — checked for weeping
- Anodes on the drive and transom
- Engine alignment verified on reassembly
- Raw-water impeller, if it's near its interval
Everything gets priced before it happens.
How often
Bellows are replaced on age, not hours — a recommendation in the region of every five years is common across manufacturers, and boats stored trimmed up or kept outdoors uncovered tend to need them sooner.
The practical version: if nobody can tell you when they were last done, they're due for inspection now. We check them as part of annual service.

In the water or out?
Preferably out, or on a lift. Removing a drive opens the gimbal housing, and on most sterndrive boats that opening sits close enough to the waterline that we'd rather not gamble.
Some boats permit it in the slip. We'll look at yours and tell you honestly — a job that saves a haul-out fee but risks flooding the boat isn't a saving. How we work on site.

An inspection is cheap and settles it. Bellows are one of the few things where looking costs a fraction of guessing wrong.

How often should sterndrive bellows be replaced?
On age rather than hours — commonly around every five years, sooner for boats stored outdoors or left trimmed up. If nobody knows when they were last done, they need inspecting.
What happens if a bellows fails?
Water enters the gimbal housing, the gimbal bearing fails, the U-joints follow, and in the worst case water reaches the bilge. Sterndrive boats do sink at the dock this way.
Can I just replace the bellows without the gimbal bearing?
You can, but it's usually false economy. The bearing sits behind the bellows, the drive is already off, and if a bellows leaked the bearing has been wet.
How do I know if my gimbal bearing is failing?
A growl or rumble at speed that changes as you turn the wheel. It's distinctive once you've heard it.
Why do bellows crack if the boat barely gets used?
Because rubber perishes with age, ozone and UV regardless of hours. Low use is not low risk, and storing the drive trimmed up makes it worse.
Does the boat have to come out of the water?
Usually it's safer out or on a lift. We'll assess your boat and tell you honestly rather than take a chance with it.
How long does it take?
Most boats, a day. Longer if there's water damage in the gimbal housing that has to be dealt with.
Should I do this before winter?
It's a sensible time — the drive is off, the boat isn't in use, and you start the season knowing the transom is sealed. Annual service planning.
