Outboard Won't Shift Into Gear
Shift trouble divides into two very different repairs — a linkage adjustment that takes twenty minutes, or a lower unit that has to come apart — and which one you have is usually obvious from how it fails.

How shifting actually works
The chain is longer than most owners picture: control lever → shift cable → shift shaft → shift rod → clutch dog.
Inside the gearcase, forward and reverse gears spin constantly. A clutch dog slides between them and locks onto one via square jaws. That's the whole mechanism — there's no synchro, no clutch pack, nothing that slips gracefully. It's either engaged or it isn't.
Everything from the lever to the shift shaft is adjustable and external. Everything from the clutch dog inward means the lower unit comes off.
That's the fork, and your symptom tells you which side you're on.

Won't go into gear at all — lever moves freely
Cable disconnected, broken, or badly out of adjustment. External. Usually cheap.
Stiff, needs real force to shift
A corroded or binding cable, most often. Cables live in a wet environment and seize internally, and the extra force you're applying is also wearing the clutch dog. External, and worth fixing before it becomes internal.
Goes into forward but not reverse (or the reverse)
Adjustment. The shift cable isn't travelling far enough in one direction. External, quick.
Won't come out of gear / neutral won't hold
Adjustment or a binding cable. External.
⚠ Pops out of gear under load
The expensive one. The clutch dog's jaws have worn rounded instead of square, so under load they push themselves apart. Nothing external will fix this — the lower unit has to come apart. More here.
Grinds or clunks hard going in
Either shifting too slowly (see below) or a dog already partly worn. Sometimes adjustment; sometimes early warning of the item above.
The thing that causes most clutch dog wear
Shift technique — and almost nobody is told this.
An outboard should be shifted decisively, at idle, in one motion.
Ease the lever slowly and the dog jaws touch, skid across each other and chatter before engaging. Every one of those partial engagements rounds the corners of the jaws a little. Do it for years and you get a dog that can't hold under load — which is the "pops out of gear" failure above, and it's a lower-unit job.
Also: never shift at anything above idle. And if it doesn't go in cleanly, back to neutral and try again rather than forcing it.
This is free to change and it genuinely extends the life of a gearcase.
What to check yourself
- Does the lever feel connected? Free movement with no resistance points at a broken or disconnected cable.
- Is it worse cold? Suggests a binding cable rather than internal wear.
- Does it pop out only under power? That's the clutch dog. Don't keep using it — each pop-out worsens it.
- Any change after recent work? Anything that involved removing the lower unit — an impeller job, for instance — can leave the linkage misadjusted. That's a straightforward fix.
What it takes to fix
External faults — cable replacement or adjustment, carried out at your boat, usually one visit. Rates.
Internal faults — the lower unit comes off, gets opened, and the clutch dog, shift rod and any damaged gear faces are assessed. Often sensible to do seals and the water pump at the same time since the unit is already off. Lower unit work.
Diagnosis is quick either way and it's the difference between a small bill and a real one, so it's worth knowing before you decide anything.

Why won't my outboard go into gear?
Most often a shift cable that's out of adjustment, seized or disconnected — all external and comparatively cheap.
My outboard pops out of gear under load. What's that?
A worn clutch dog inside the gearcase. The jaws have rounded and can't hold. It needs the lower unit opened.
Is it safe to keep using it?
Not really. Each pop-out accelerates the wear, and losing drive suddenly under power is a control problem as much as a mechanical one.
Why is my shifter so stiff?
Usually a corroded shift cable. Worth replacing rather than forcing, since the force is being transmitted to parts you don't want to damage.
Can shift problems be adjusted out?
External ones, yes. A worn clutch dog can't be adjusted — it's a wear part inside the gearcase.
It shifted fine until the impeller was replaced. Coincidence?
Probably not. The lower unit comes off for that job and the shift linkage has to be set correctly on reassembly. Easily corrected.
How do I avoid this?
Shift decisively at idle, in one motion, and never above idle. Slow shifting is the main cause of clutch dog wear.
