Outboard Overheating — Shut It Down and Read This

If the alarm is sounding or the telltale has gone weak, shut the motor off — an impeller costs a couple of hundred dollars and a cooked powerhead costs more than the boat is worth.

Right now, in this order

1. Shut the engine off. Do not try to limp back. Overheating damage accumulates by the minute, and the distance you cover is almost never worth what it costs.

2. Tilt the motor and look at the water intakes. The screens on the sides of the lower unit. Weed, a plastic bag, a bait wrapper or silt from shallow water will block them completely, and clearing that takes thirty seconds.

3. Let it cool before touching anything. A hot powerhead stays hot for a long time, and removing a cowling or a hose while it's up to temperature is how people get burned.

4. If the intakes were blocked and you cleared them, restart and watch the telltale. Strong steady stream, no alarm — you've probably found it. Anything less, shut it off again.

5. If you have to move the boat, idle only, watch for the alarm, and stop the moment it returns. If you're a long way out, a tow costs less than a powerhead.


Why this one is worth taking seriously

An outboard is cooled by the water it's sitting in, pumped by a rubber impeller. Lose that flow and there's no reservoir, no coolant, no margin — temperature climbs immediately.

The arithmetic: an impeller job is one of the cheaper scheduled repairs on the motor. A powerhead that's been run hot is a rebuild or a replacement, and on a mid-size outboard that frequently exceeds what the boat is worth.

The damage is cumulative and often invisible. A motor that ran hot for five minutes and seems fine afterwards may have scored a cylinder wall, warped a head or lost ring seal. It'll run — just never quite the same, and it'll fail earlier. Two-strokes are especially unforgiving; they can seize outright.

That's why the advice is shut it down rather than get home first.


What actually causes it

1. A failed impeller — most of the time. The rubber vanes wear, take a permanent set, or shred entirely. It's a wear item on a schedule regardless of hours, and it fails whether the boat gets used or sits. This is the answer in the clear majority of cases. Water pump and impeller replacement →

2. Blocked intake screens. Weed, debris or silt from running shallow. The cheapest possible cause and worth checking first for exactly that reason.

3. A blocked telltale tube. Worth understanding properly: the telltale is a small bleed line, not the cooling system itself. It can block with salt, corrosion or — genuinely common — a mud wasp nest in a motor that's been stored. A blocked telltale looks alarming but may mean nothing at all.

4. A stuck thermostat. Fails closed and restricts flow at operating temperature while everything looks fine at idle.

5. Blocked cooling passages in the powerhead. Corrosion and scale, mostly on older motors and anything with saltwater history. This is the expensive end of the diagnosis.

6. A failed poppet or pressure relief valve, on motors that have one.

7. A head gasket, which is usually a consequence of a previous overheat rather than a cause of this one.


The nuance most people get wrong

A weak telltale does not prove you're overheating, and a strong telltale does not prove you aren't.

The telltale reports on one small bleed line. You can have a perfect stream and still be overheating because a passage inside the block is blocked, and you can have a pathetic dribble from nothing worse than a wasp nest in the tube.

Trust the temperature alarm and the engine's behaviour over the telltale. The telltale is a useful indicator, not a verdict — which is exactly why "it's fine, water's coming out" is one of the more expensive assumptions in boating.


What this looks like when it happens to you

A family out on Lake Oswego, mid-lake, boat overheating and going nowhere. The water pump impeller had failed.

They weren't near a ramp and they weren't going to get there under their own power. Our technician took the call, went out to them, and had the impeller replaced and the boat running again in about thirty minutes.

Two things worth taking from that. First, an impeller is not a difficult job when the person doing it has done hundreds of them and carries the parts. Second — and this is the part that matters — they stopped the engine when the temperature went up. Had they run it another twenty minutes trying to get back, the conversation would have been about a powerhead instead of a water pump, and thirty minutes of work would have become a much longer and more expensive story.

Signs the damage is already done

Worth knowing before you spend money on an impeller for a motor that needs more:

Any of those means a compression test before anything else gets bought. Fitting a new impeller to a motor that's already lost a cylinder is money spent on the wrong problem.

Diagnosis matters here more than most jobs, because the difference between "impeller" and "blocked cooling passages" is the difference between an afternoon and a serious bill. We test before we sell.


How to not have this happen again

Impellers are a scheduled replacement, not a fail-and-fix part. Replace on the interval regardless of how it looks — a vane that's taken a set still pumps at idle and stops pumping under load, which is precisely when you need it.

Impeller replacement is part of annual service, and it's the item we'd least want an owner to skip.


Frequently asked questions

My outboard is overheating but water is coming out the back. How?
Easily. The telltale is a small bleed line, not the whole system. Blocked passages inside the powerhead, a stuck thermostat or a partially failed impeller can all leave a visible stream while flow is inadequate where it matters.

How long can I run an overheating outboard?
Treat the answer as zero. Damage accumulates from the moment temperature climbs, and it isn't recoverable. Getting home is not worth a powerhead.

How often should the impeller be replaced?
On a schedule rather than on condition, and more often than most owners expect — including on motors that barely get used, because the rubber degrades sitting still. Ask us for the interval for your motor or have it done with annual service.

Can I check the impeller myself?
Only by removing the lower unit, which is more involved than it looks and easy to reassemble wrong — a mispositioned shift linkage or a dry-run impeller creates a second problem. What that job involves.

The telltale is weak but the alarm hasn't sounded. Is it urgent?
Investigate before the next trip, but don't panic — it may be nothing more than a blocked tube. Do not keep running it on the assumption that it's fine.

Is my motor ruined?
Not necessarily, and often not. A single brief overheat caught quickly frequently causes no lasting harm. A compression test settles it, and it's a cheap answer compared to guessing.
